AI SEO Consultant vs Agency: Which One Do You Need?

An AI SEO consultant is one senior person who plans how your brand shows up in ChatGPT and AI search, and often does much of the work; an agency is a team that sells the same outcome as a package. Which one you need depends on how much work there is, who will do it and how fast you want to move. I'm a consultant, so take this with that in mind. I've tried to be fair, including about when you shouldn't hire someone like me.

What an AI SEO Consultant Does

An AI SEO consultant finds out what AI tools say about your market, works out why, and changes what they have to work with. The work usually covers:

  • Research: the questions your buyers ask AI, the answers they get, the competitors named and the sources cited.
  • Strategy: which pages to build or fix, which third-party sources to get into, in what order.
  • Your site: structure, structured data and content that AI can read and quote.
  • Off-site: reviews, rankings, lists and publications in your industry.
  • Tracking: mentions, citations and AI referral traffic, checked every week.

Some consultants stop at the strategy and hand it to your team. Others, like me, also do the implementation.

AI SEO Consultant vs Agency

An AI SEO consultant and an agency differ less in what they promise than in who actually does the work and who answers for it.

Who does the workThe senior person you hired.A team: often a senior strategist who sells, and juniors who deliver.
SpeedFast decisions; no internal hand-offs. Limited by one person's hours.More hands for big volumes; slower when every change passes through account management.
AccountabilityOne name. If something's wrong, you know who to call.Shared across roles. Your contact may not be the person doing the work.
CostYou pay for senior time, usually a monthly retainer, with no management layer on top.The retainer also funds the team, account management and overhead.
FlexibilityAdapts the plan month to month; easy to start small.Packages and scopes are set upfront; changes go through the contract.

When an Agency Is the Better Choice

An agency is the better choice when the volume of work is bigger than one person can carry. That's the case if you need:

  • hundreds of new pages or articles a month, in several languages at once
  • a PR team pitching journalists in many markets every week
  • paid search, social and AI search run together by one vendor
  • a procurement process that only allows registered agencies with large teams

If that's you, hire an agency, and use the questions further down this page to pick a good one.

AI SEO Agency vs In-House

An AI SEO agency gives you a ready team; an in-house hire gives you someone who lives inside your company and knows the product deeply. In-house works well once you know what the work is, because you can hire for it. It's harder at the start: AI search is new, few people have done it, and a single hire rarely covers research, web development, content and outreach at once. A common path is to start with a consultant who sets up the strategy, tracking and first fixes, then hand the routine work to an in-house person, with the consultant checking in.

An AI SEO Consultant Who Also Builds It

I'm an AI SEO consultant who also builds what the strategy calls for. Most plans fail in the gap between the strategy deck and the developer's backlog: the consultant recommends, the dev team has other priorities, and three months later nothing has shipped. I close that gap myself.

For the past 2 years I've been building websites, integrating AI in real businesses and building funnels, and AI search is my specialization, so I know how these systems pick their sources because I've built with them. In practice that means:

  • if your site needs new pages, structured data or a faster setup that AI crawlers can read, I build it
  • if the content needs rewriting so AI can quote it, I write it
  • if tracking doesn't exist, I set it up, so we measure from week one
  • if your own team or agency is already in place, I work with them and keep the plan in one place

One person plans it, builds it and answers for it.

How to Choose an AI SEO Consultant

To choose an AI SEO consultant, ask the questions that show whether they've done the work, then watch for the claims that show they haven't.

Questions to ask

  • "Which buyer questions would you track for us, and how often?"
  • "What sources does AI cite in our industry today?" (A good consultant can answer part of this before you sign.)
  • "Who will do the actual work, and who answers my emails?"
  • "What do you do off our website?"
  • "What will we see after 30, 90 and 180 days?"

Red flags

  • A guaranteed position in ChatGPT. Nobody controls its answers.
  • A single screenshot as proof. AI answers change from one run to the next; ask for a trend.
  • A special file or markup sold as the main fix. Google says you "don't need to create new machine readable files, AI text files, or markup" to appear in its AI features.
  • No plan for anything outside your website.
  • No answer to "how will we measure this?"

AI SEO Consultant FAQ

Do I still need my SEO agency?

Yes, you probably still need your SEO agency if it's doing good work: AI search builds on the same foundations, and Google ranks the pages its AI features draw from. An AI SEO consultant adds the part most SEO agencies don't cover yet: tracking what AI says, finding the sources it relies on and getting you into them. I'm happy to work alongside your agency.

How much does an AI SEO consultant cost?

An AI SEO consultant costs different amounts for different brands, because there's no one-size-fits-all. Some brands already have a strong site and need mostly off-site work. Others have a solid reputation but no website AI can quote. Some know their customer journey in detail; others need to map it first. All of it can be solved. A short call tells us where you stand, and then I can give you a real number.

What's the difference between an AI SEO consultant and a GEO consultant?

An AI SEO consultant and a GEO consultant usually do the same job under different names. GEO (generative engine optimization) was named in a 2023 research paper on how content gets cited by generative AI engines. AI SEO is the broader, plainer term, and the one most of my clients use. Ask what they actually do, not what they call it.

Can you work with our in-house team or developers?

Yes, I can work with your in-house team or developers. I can plan and hand over clear tasks, build the pieces myself, or mix both. Most clients end up with a mix.
